2012 年 HVF 内部启动 Affirm(Levchin、Nathan Gettings、Jeff Kaditz 共创)。 Affirm 的核心 founding axiom:No late fees, no compounding interest, no revolving credit——把 ethics 写进 business model。 Levchin Prize for Real-World Cryptography、2015 年任奥巴马 CFPB Advisory Board(硅谷首位)。

贯穿他 30 年公开思想的核心命题:(1) 工程师身份是不可让渡的——直到 2026 仍亲自周末用 Claude Code 写 iOS app、每晚读 AI 论文;(2) 失败不浪漫化——"Failure sucks"、反对硅谷"庆祝失败"美学;(3) 团队是 alpha 与 omega——"A players hire A players, B players hire C players, 第一个 B player 就是公司垮台的开始"被 PayPal 文化 amplified 成 hiring 操作系统;(4) 道德资本主义("moral capitalist enterprise")——既要赚大钱又要让员工"在鸡尾酒会上能说出自己做什么";(5) 30 年长期主义——公开宣布 30 年战役取代信用卡,硅谷罕见;(6) 写作驱动文化——每年 12 月写战略 essay、上市 20+ 季度每份股东信都嵌入一句 The Big Lebowski 引用;(7) postmortem culture 作为 OS——每次系统 blip 都有独立文档空间 + DRI + clinical analysis;(8) AI 时代的 fine print 灭亡论——透明定价是 AI 代理时代的 structural moat。

他自我描述为 introvert(持续与人交谈让他疲惫,更喜欢长时间集中工作)。文化标志包括看 Seven Samurai 113 次(2026-05 自述)("a small band of courageous leaders risks everything to organize a ragtag group in a fight for its life"是他对早期创业的标准比喻)、每天精确称重 5-6 杯 espresso、3.14 carat 钻戒(数学情节)、Strava 上活跃 cyclist、Tom Stoppard Rosencrantz and Guildenstern Are Dead 爱好者。在 PayPal Mafia 内部他是中间派工程师——不像 Thiel 那样意识形态化、不像 Musk 那样自我中心高调、不像 Sacks 那样卷入政治,但与所有人保持友谊("we were all boiled in one crucible together")。

Part 02

"His parents would ask him when he showed up home from school with a 98% result in a test, like 'what happened to the other 2%?"
20VC with Harry Stebbings (2025)

这种对剩余 2% 的执着是 Levchin 后来高标准的家庭源头——也是他对 academic vs entrepreneur 路径产生 guilt 的根源("feels guilt for not following the academic path expected of him"——他后来主动反向 parenting,希望自己的子女探索 entrepreneurship 而非被 academic pressure 框住)。

"She was measuring foods for radioactive contamination. Before Chernobyl, that was a boring job. After Chernobyl, it became a very exciting job, not in a good way."
Max Levchin, How I Built This Part 2 (2025)

Founders Podcast (2022)

第二章:移民与 UIUC(1991-1997)

"My family immigrated as refugees. I was a man without a country. My red Soviet passport was a passport to no country."
Max Levchin

"She had to bribe a Soviet official to give her a new birth certificate. And suddenly we found ourselves on a plane to New York."
Max Levchin, How I Built This Part 1 (2022), 00:14:46

外婆作为 male-dominated field 中立足的女性物理学家也成为他第一个 mentor figure("strength and perseverance" 的模板)。

Gary Coleman

2.3 MIT → MTI

University of Illinois at Urbana-Champaign——他在 How I Built This Part

"This is one of these 'you laugh, you cry, you end up in a different university' stories. In my English-to-Russian-back-to-English translation of MIT, it became MTI."
Max Levchin, How I Built This Part 2 (2025), 00:13:34

Microsoft $100K

"All I could think about was, what is the next company I'm going to start? Like, I could not even, like, I was trying to convince myself, it's like, this is a moment of grief. You need to feel bad about the death of your first company. But I, but I'm not. I just can't wait to figure out what the next one is going to do."
Max Levchin, How I Built This Part 1 (2022), 00:24:04

"Most of my failures as a startup CEO, CTO, whatever I thought I was, were because I would build things that I thought were good and easy to use, and then I would show them to someone like the classified software and people were like, this is really great, but I have no idea how to make it work."
Max Levchin, How I Built This Part 1 (2022), 00:29:15

HIBT Part 1; 20VC 2025; Wikipedia

Thiel

"The thing about Peter that I think most people who don't know him just can't fully relate to, he has this amazing ability to see what you are great at. And he gets so excited on your behalf to be your best self, as the kids will call it these days, that you can't just not get infected. You become this ball of energy because this guy, Peter Thiel, you barely met, is just so excited about how talented you are in this one area and you will change the world."
Max Levchin, How I Built This Part 1 (2022), 00:39:12

2018 年他在 This Week in Startups 补了那顿早餐的细节:pitch 的其实是两个 idea——一个是 web 广告的"竞争情报局"(他自评 "some asinine idea in advertising, which I had no business understanding"),另一个才是把真正的密码学放进刚上市的 PalmPilot 这类小芯片——他当时是 Palm Computing 注册开发者 #153,刚见过 Jeff Hawkins 并 "tried to talk his ears off about how it needs real security"(This Week in Startups E794, 2018-02-10 [00:05:50]–[00:06:35])。

3.2 Fieldlink → Confinity → PayPal

"It's becoming clearer and clearer that there really isn't [demand]. And there's no nicer way to put it: no one really cares."
Max Levchin, How I Built This Part 2 (2025), 00:45:16

"The eBay seller community was unbelievably self-observing. The second a seller would see it on someone else's site, they're like, 'what is this PayPal button?' Luke came up with the original viral marketing idea: we gave every new user who signed up $20, but also $20 to the person who invited them."
Max Levchin, How I Built This Part 2 (2025), 00:56:56

3.4 X.com Shotgun Wedding(2000

Unix/Linux

"PayPal was dismissive of co-founder Max Levchin's development of the CAPTCHA tool, which was designed to stave off fraud from automated bots."
InfoWorld

3.6 IGOR:PayPal

"Credit card interfaces have existed for 20 years, we just put a pretty web front on it. The submerged part of PayPal is the massive numerically driven risk management system."
Max Levchin (Sequoia Crucible Moments)

"The Igor transaction-monitoring software was, basically, the reason we survived."
Max Levchin

IGOR 被业界称为 "one of the first major commercial applications of big data"。

"Thinking back to computer vision classes from college, the idea that I had one night was, well, really, let's just go for any task not related to our site that is easy for humans and hard for computers. And reading text is one of the classic problems for that."
Max Levchin, Crucible Moments (2023), 00:24:00

"My next move actually was to sprint out to Fry's Electronics now, sadly departed, where I bought every boxed version of OCR software available in the market to test my squiggly line introduction code to make sure that computers in fact could not OCR."
Max Levchin, Crucible Moments (2023), 00:24:32

"It would be like a bank executive talking to a bank robber as the robbery is happening."

Training Data

"Losing money to fraud was a necessary byproduct in gathering the data needed to understand the problem and build good predictive models. We solved that problem and other companies did not."
Max Levchin (Senra/Founders Podcast

3.10 Monday Blues

"Every Monday when eBay auctions would settle, the system would just go down for multiple hours. And at some point, our head of database scalability, who was also a very accomplished blues singer and guitarist, brought his guitars to the office and would play the Monday blues because we all knew the cycle crash."
Max Levchin, How I Built This Part 1 (2022), 01:17:56

"If there had been no Thiel-led $100M raise, no SpaceX, no LinkedIn, no Tesla would have existed."
Senra/Founders Podcast paraphrase

"Should we take the offer and end the battle with eBay? Or should we bet on the company's ability to stand solo and go public?"
Max Levchin, Crucible Moments (2023), 00:36:08

MIT Technology Review TR100 + Innovator of the Year。

"One of the lessons from my PayPal experience is not underestimating what can happen in the long run. And to see how PayPal flourished in the long run and how successful it's been, as somebody who was young and didn't have that much experience, I didn't fully appreciate the company's potential."
Max Levchin, Crucible Moments (2023), 00:45:14

(来源:The Tim Ferriss Show #869, 2026-06-10, Podwise QA digest 转述)

2018 年的注脚(TWiST E794):他记得 DigiCash 的倒闭派对与自己第一次去 Stanford 见 Thiel 是同一周——"the idea of cryptographically secured, cryptographically anonymous currency as it was with DigiCash was around long before Bitcoin"([01:10:11]–[01:10:19])。

"There's definitely a tulip mania flavor to at least some of it... Having said that, I am a self-declared cryptocurrency neutralist... From the technology and math perspective, a lot of the stuff is truly amazing and none of it is sort of breakthrough in math, but it's just putting together enough of these really, really clever, important concepts into one easy enough to understand and easy to implement recipe."

4.1 "Pet Year":PayPal

"I think it was the first time when I had no clear purpose, which quickly became no clear sense of direction. And I would literally wake up in the morning and sit in the PJs that I slept on my newly acquired couch. I would flip open a laptop and stare at it and think, I'm going to start a company. That's the only thing I know, that's the only thing I want to do. And then I would just sort of sit there and my girlfriend would go to work and then she would come back and she would find me in the same place."
Max Levchin, How I Built This Part 1 (2022), 01:27:32

"I started going to Sequoia every day... I started noticing that I was really good at ripping into people's ideas. I would immediately explain to them why it would fail. I got so good at stabbing them in the heart. One day I went home and told Nelly, I don't think I can do this. I've become so cynical. I'm now taking out my anger about not being in a startup on other startup founders."
Max Levchin, How I Built This Part 2 (2025), 01:23:30

4.3 Slide

2004 年他启动 Slide——一个在线幻灯片 widget 公司,后扩展到社交平台 widget(Top Friends、SuperPoke 等)。

"Slide failure 教训:把工程师们用于 copying competitor app('30 minutes to copy everything you've done and integrate with Top Friends')——这种 platform-dependent 商业模式后来被 Facebook 关闭 API 杀死。"
Senra/Founders Podcast 解读

4.4 Slide 卖给 Google(2010-08-25)

HVF "Hard, Valuable, Fun"

  • Valuable:

Slide → HVF Labs

Wikipedia HVF; web research summary

5.1 HVF Labs(2011

  • Affirm(2012)
  • Glow(2013,与 Mike Huang 共创,HVF 内部启动)

HVF 后来演化为 SciFi VC(Levchin 的投资载体)——投资 Yelp(早期)、Stripe(早期 angel)、Brex、Uber 等。

5.2 Yahoo

"Yahoo represents kind of the very first generation or the zeroth generation of the web. So when Marissa took it over to try to bring it back to its former glory and asked me to join the board, this was one that didn't fit into either—I didn't know what I would learn, nor did I think she needed any mentoring, but I thought it would be an important thing to do. And when I joined, actually, I was in for a lot of really interesting lessons, some of which are not at all what I bargained for. Things like activist shareholders and hedging international currency exposure."
This Week in Startups · E794 (2018-02-10) [00:31:47]

"The problem with any one such question is it's an experiment you can only run once. You don't get to do an A-B test of Max runs Yahoo versus not Max and let's see... Having said that, after 30 years of doing this stuff, I think myself a little bit of a product guy and my recurring mantra was Yahoo Mail is the one thing that I use and my mom uses and people that are half my age use. And so it's the stickiest app there was. So if I were to double down on one thing at Yahoo, I would have probably 10X the investment on Yahoo Mail. But again, as a board member, you see the company in a great degree of detail four times a year."

5.3 Glow / HumanIO(2013)

  • 2013-08:Glow iOS app 发布,$6M Series A

后来发展成 HumanIO family(Glow、Eve 等多款女性健康 app)。

5.4 Affirm

2014 年 Levchin 正式任 CEO(之前更多是 founder/chairman 角色)。

2026 年 9 月的 a16z 对谈补上了第四位联合创始人——Alex Rampell(TrialPay 创始人,现 a16z 普通合伙人)——以及创立时的起点假设。Rampell 提出的命题是 "pajama problem":手机购物已经普及,但结账仍要起身去找信用卡;解法是用身份本身做承保——回到 1800 年代 general store 的 "put it on my tab"。

"There's a notion of just pay me later or pay me next time in Israeli grocery stores, which is still common today... This is even more formalized in Japan, where until very recently, you would give your business card to the storekeeper, even if they didn't know you. If you had a business card, they would write what you bought on the back of it, and that was your total. And the notion of, like, you just put it on my tab is a thing that's obviously a fairly American concept."
The a16z Show · The $100B Niches Hiding Inside Payments (2026-09-03) [00:24:06]

"One of the things that happens with credit cards at the very core, they tell you a bunch of things they don't actually want you to do."
Max Levchin, Odd Lots (2025), 00:09:14

他从中提炼的洞察比"费用太高"更深一层——"The cost of the charges they paid was not actually as big of a deal as a sense of loss of control."(他们付掉的费用其实没那么要紧,要紧的是失控感。)

"There is a sign somewhere... that says get a branded credit card from fill in the blank. 0% APR. There's an asterisk next to the zero... if you're a penny short or a day late paying your principal, the interest accrues retroactively to the beginning of time. Basically, the day you got that card, you swiped it for $1,000, you wake up and you owe $3,000 two years later."
The a16z Show · The $100B Niches Hiding Inside Payments (2026-09-03) [00:41:18]
"There will never be an asterisk on an Affirm zero. That is the origin story of why we don't charge late fees, we don't do deferred interest, all the sort of gimmicks and gotchas that the industry loves to throw at people... You will never be surprised to the negative."

5.6 Levchin Prize for Real-World Cryptography(2015)

Levchin Prize for Real-World Cryptography——第一届奖励 Stanford 团队的 RSA 加密改进。

5.7 CFPB Advisory Board(2015)

No late fees, no compounding interest, no revolving credit——写进 founding charter
Odd Lots (2025); 20VC (2025); Affirm shareholder letters

6.1 Affirm

"And having a brand name merchant was a huge enabler. It literally allowed us to say, hey, you know what? It worked for them. They're a referenceable customer. That's when I sort of started knocking on much sort of larger doors."
Max Levchin, How I Built This (2022), 00:49:21

"Very, very rarely does a product launch immediately have the sort of effect of an explosion. Just typically, things don't work. It was crickets. Nobody showed up on day one."
Max Levchin, How I Built This (2022), 00:53:00

"And that had an instant 30% increase in conversion. And that was the, oh, we know what this is. This isn't an alternative. This isn't actually solving the pajama problem. It is solving my budget is this, but if I could pay over multiple periods of time, it would expand a lot."
The a16z Show · The $100B Niches Hiding Inside Payments (2026-09-03) [00:33:43]

0% APR,"a small price to pay and a cool marketing campaign")。他对这段徘徊期的一般性总结("Every startup has the 40 years in the desert",[00:31:29])与上文 "It was crickets" 同义,不再单列引语。

2019 年的工程视角(Notable Perspectives / GGV,2019-06-27,据节目 QA 摘要):Affirm 头两年从 general ledger 到承保系统全栈自建;由此每周至少发版一次(有时数次),对比某家银行自豪宣布的一年三个 sprint("a spring sprint, a summer sprint, and a fall sprint")——他把银行描述为约上百个第三方软件系统、COBOL / AS400 遗留栈拼贴而成、非 software-first 的机构。

6.2 Affirm IPO(2021-01-13)

  • 净资产估值:约 $3B(含其他投资)

"If we're being for honestly, it's like a 30-year plan."
Max Levchin (Fortune, 2022)

6.4 Affirm Card(2021)

6.6 失去 Walmart(2025-03)的挫折

Affirm
  3. Nevada 工业银行执照:申请 charter("100 年没有金融公司获得过")

6.8 Coca-Cola

  • Revenue: $3.22B
  • 2026-04:Levchin 入选 Forbes "Self-Made 250"

6.10 2026 Investor Forum:

"Three years ago, we promised investors we would reach $50 billion in gross merchandise volume while maintaining profit margins between 3% and 4% and growing at about 20% annually. We have now hit that $50 billion mark. Instead of slowing down, we are accelerating. We expect to grow at a 25% compounding rate—five points higher than before—and we intend to raise the floor of our profitability from 3% to 3.75%."
Max Levchin, Bloomberg Talks (2026-05-14) [00:01:23

"The $100 billion target is just a waypoint. We have no intention of slowing down or stopping at 100; it's just another nice round number that we can set our sights to."
Max Levchin, Bloomberg Talks (2026-05-14) [00:02:02]

增长的双侧拉力也被量化到具体机制——consumer pull(用户直接注册、要卡到处消费,而非仅在商户结账页发现)+ merchant pull(商户在竞品站点看到 Affirm logo、意识到能带来更多销售):

"On the merchant side, we see businesses coming to us because they see our logo on their competitors' sites and realize we are driving 10% to 20% more sales for them. We have reached a level of scale where we have 15 million monthly consumers."
Max Levchin, Bloomberg Talks (2026-05-14) [Q2]

"We have looked at potential acquisitions for years, but we haven't found anything in the last few that made sense for us. While I would 'never say never,' we are very much focused on building."
Max Levchin, Bloomberg Talks (2026-05-14) [Q4]

Levchin 没有回避,连续在 Semafor(2026-02)与 Fintech Leaders(2026-05)公开拆解:

"Someone sat down and wrote a 4,000 word essay on a quasi-dystopian future, and the market said, 'Oh my God, that sounds too believable. Let's sell everything."
Max Levchin, Semafor (2026-02-26)

财年数字:季度 GMV $14.1B(+36%)、收入 $1.2B(+33%)、连续 11 个季度 GMV 增速 ≥30%、过去 12 个月持续盈利;净利润 $1.6B 含释放递延所得税资产的 valuation allowance——他自己加注 "(currently) ludicrous" 并说 "I had to check with my accountant here"。

"The reason for this focus on growth is Affirm is a network. A key attribute of a well-designed network is the cost of non-participation (due to either intransigence or churn) rises with the scale of the network itself. As the number of transactors and transactions grows, it becomes more and more irrational for merchants to postpone adding Affirm to their checkout... Therefore, adding more nodes to the network is the single most valuable thing we can do as we scale the foundation of our business."
Max Levchin, Affirm FQ4'26 Shareholder Letter (2026-08-27, SEC 8-K Ex.99.1)

120%("well-managed networks see very little natural churn at scale")。他随后给出一份 "consolidated view" 的增长向量:商户覆盖(美国 top 250 电商站点只进了约 80 家、全美电商商户只有 10% 接入)、单商户份额("Launching a merchant integration is always the beginning rather than the end of a journey")、线下(Affirm Card 自 2023 规模化后线下 GMV 每季同比翻倍以上)、垂直扩张(专业服务 / 选择性医疗 / 汽车,增速为整体两倍)、地理扩张(ShopPay Installments 登陆澳大利亚;UK 早期;11 年老将 Pat Suh 出任 SVP & MD, Global Markets)、Affirm Edge(把 Card 背后的技术/风险/资本市场/商户网络栈开放给借记卡发行方,"over a billion debit cards in circulation in the US alone",首批 Edge 卡预计 FY27 下半年开始交易),以及 App + Card(活跃持卡人 5.2M 仅占活跃消费者 19%,但人均 GMV 近 $4,000、为整体两倍以上)。

We maintained the hiring discipline we established in 2023 and leaned into AI productivity tools to both increase the velocity of product development and reduce the fully-loaded cost per shipped feature by approximately 30% over the last 6 months."(我们保持了 2023 年建立的招聘纪律,并借助 AI 生产力工具加快产品开发速度、在过去 6 个月把每个上线功能的全摊成本降低约 30%。)
想法的早期验证——"Much of what gets me personally excited about Affirm happens within this team. So I decided to dramatically increase the time I get to spend with them."(Affirm 里最让我个人兴奋的事大多发生在这个团队。
  • 组织调整:COO Michael Linford(8 年)升任 President,与 Libor(继续任 President)并列,增管 Legal and Compliance、Revenue、Global Markets——Levchin 的自述动机是 "Selfishly, it will allow me to dedicate a lot more time to working on charting new growth vectors for Affirm."(自私地说,这能让我把多得多的时间投入到为 Affirm 规划新的增长向量上。)

  • 他自己的评估框架(2026-01 on-record): 只有两个真实理由——(1) 产品必要性:"how close are these products that we want to build that require a bank charter";(2) 监管确定性:"if you want to wake up every morning with zero concern around your regulatory posture... independent of which administration is in what sort of power, having a charter is actually a little bit easier."。 The one thing that's not a reason is sort of the story that people love to tell you is, oh, and then your funding cost just goes to nothing. Like, no, it doesn't. It goes to what you pay to the APY."(唯一不成立的理由是人们爱讲的那个故事:'然后你的资金成本就归零了'。 The positive glorification is mistaken, but product opportunities and regulatory certainty are very real."(对它的正面神化是错的,但产品机会和监管确定性是真的。)

这种三重叠加是他和 Sergey Brin(俄罗斯犹太移民)、Andy Grove(匈牙利犹太移民)、Jensen Huang(台湾移民)等"硅谷难民工程师"原型一致的家族背景。

"Acknowledged need to address inequality but opposed democratic socialism approaches, referencing Ukraine's economic collapse post-Soviet Union."

  • 反 socialism(反社会主义)→ 因为亲眼见过苏联经济崩溃

1.4 Failure Sucks——

Levchin 反复抵抗硅谷的"failure is good"叙事:

"Failure sucks."
Max Levchin
"Leading through tough moments actually involves a lot of pain."
Max Levchin

"Fraud is a very asymmetric threat type problem because they have to be right once and then you're out of business. You have to be right every day."
Notable Perspectives (GGV Capital) · How HVF Has Guided His Founder Journey (2019-06-27) [00:16:56]

"Let's just go for any task not related to our site that is easy for humans and hard for computers."
Max Levchin, Crucible Moments (2023)

"Losing money to fraud was a necessary byproduct in gathering the data needed to understand the problem."
Max Levchin

2.4 Invisible Legacy

"One of the more remarkable things about PayPal's fraud-fighting techniques and tools is that a lot of those tools are still in wide use 20 years later and almost nobody recognizes where they originated."
Max Levchin, Crucible Moments (2023), 00:28:55

  • Slide 的 widget 在 Facebook/MySpace 平台上跑

这是 Levchin 后来总结的 "chase a market" trap——不是 customer driving product,是 platform's TOS driving product。

3.2 HVF:Hard / Valuable / Fun

HVF Labs("Hard, Valuable, Fun"):

Hard

HVF 框架是他后续 15 年所有项目的筛选标准——Affirm(hard: underwriting;valuable: 信用替代品;fun: 团队对 mission 兴奋)、Glow(hard: 女性生理周期建模;valuable: 帮助怀孕;fun: 当时罕见的 health app 团队)。

Slide

Levchin paraphrase

这一教训与 Thiel 的 "competition is for losers" 哲学共振——Slide 在 widget 赛道与几十家公司挤、依赖 Facebook 平台、没有 monopoly territory。

3.4 第二个筛选器:只做 network business(2026 明确表述)

"Once product-market fit is achieved, the flywheel becomes self-reinforcing and the moat of this business only strengthens through time."
Max Levchin, Fintech Leaders (2026-05-26)

另一个 2026 年的 retrospective 修正:他最初以为 affordability 会驱动 Affirm 的采用,实际驱动是品牌——"The flywheel of the brand...turned out to be much more important."(品牌飞轮比想象中重要得多。)

这个筛选器在更早的时间点已是对投资人的 pitch:Fintech Takes(2025-12)里他回忆最早的简写是 "we're going to be like American Express, but in like 21st century technology"——既是信贷来源,更是一个让消费者与商户越聚越多的网络([01:04:47])。

"There's some unobvious a priori but clear a posteriori version of critical mass. And if you don't reach it, you're going to fail. There's not really a okay outcomes in payments. You either get there and everyone needs to have your widget or your network or your whatever, or it's just going to go into the annals of time."
The a16z Show · The $100B Niches Hiding Inside Payments (2026-09-03) [00:11:39]

"Throughout the whole thing, I felt like a fraud. I never played video games growing up. I was not really into photography. I was not a photo sharer. And so this idea of building entertainment products was this sort of mask I took on... I was putting sort of a happy face sticker on Max Levchin."
Max Levchin, How I Built This (2022), 00:19:34

"Hard is not always valuable. Valuable is typically hard. And it sort of really stuck with me, like that is such an easy way of explaining why a lot of puzzles are kind of worthless... sort of a nod to Peter Thiel."
Max Levchin, How I Built This (2022), 00:26:31

"I tend to spend 99% of my time asking the question, do I believe in this team's ability, grit, selectivity, thought process, approach to solving problems? If the team is amazing and the market's big enough, it typically sorts itself out to be a very nice return. If the team is blah and the market's gigantic, it's some other team that's going to take over that market."
This Week in Startups · E794 (2018-02-10) [00:25:50]
"If I weren't doing whatever I'm doing now, would I just want to join them now? Like if I want to be a part of that company, I invest in a heartbeat."

他自己承认这条准则 "I don't always meet and still invest sometimes"。例子是 Yammer:投的时候它还是 Geni——David Sacks 做的 Ancestry.com 竞品——"I don't really care if he wants to work on Ancestry",投的是 Sacks 这个人(参照 9.5)。

讲 Affirm 起源时他先提出了这把尺子——"you want to find a spot where the incumbents aren't well liked, the market is big, and there is no tech"(你要找的是在位者不招人喜欢、市场够大、而且没有技术的地方,[00:38:41]);Calacanis 把"不招人喜欢"加重成"被痛恨",Levchin 随即归纳:

"They have a good business. The margins are big. The incumbents are hated. And there's just no tech. So Uber is a classic example of just disrupting an industry that just didn't bother moving a couple of hundred years in technology usage."

The banks that issue these cards make unbelievable killing... by the way, they're despised. Even in the industry itself, people basically say, oh, you know, just don't look over there."([00:40:38])——这是 5.5 "第三个起源"(fake 0%)在 2018 年的原始表述。

4.1 "Never Screw the Customer"

"It's not really worth running a company that fits neatly into the mold of 'screw the customer, make some money.' I want to run the one that says 'never screw the customer, let's see if we can make some money."
Max Levchin, 20VC (2025), 00:14:17

4.2 Zero Crutches

"Affirm has "zero crutches" and must perfect credit decisions."
"Affirm "

"We are less profitable because we don't overcharge our consumers; we don't ask them to cover for the sins of others who were underwritten poorly."
Max Levchin, Tech Disruptors (Bloomberg Intelligence, 2026-01-08), 00:31:28

4.3 Underwriting

"Most of the variables we introduce into our underwriting only influence a decision by 1% or 2% at most. We avoid relying on any single 'magic variable' that could become brittle as macroeconomic conditions change."
Max Levchin, Odd Lots (2025)

4.4 Transaction-Level Underwriting

  • 不预先 commit 一个 line of credit

PayPal 时期靠"愿意读论文、应用这些数学"领先一时("we were like the tallest, most intelligent species"),但 "now everyone caught up. So it's not a permanent advantage."

"So how do you build a more permanent advantage? And so the idea we had, which has turned out to be completely true, is you build a factory to produce model after model after model. So you're not beholden to a single technique. You're not beholden to a single new paper. You don't just read about random forests first and then suddenly everybody caught up. You have to have a machinery to fully industrialize the production of the next generation of model."
Fintech Takes · Diving Deep with Max Levchin (2025-12-31) [00:25:37]

工厂的自检指标是 ranking 能力从版本 N 到 N+1 的提升幅度——"if your area under the curve improvements are gently asymptoting towards nothing, you're not winning"(如果 AUC 的提升在缓缓趋近于零,你就没在赢);每半年追问"什么还没试过"。 Attention Is All You Need 出现时:Affirm "not in the business of chatbots or LLMs",但因为工厂已就位,可以直接把 transformer 思路用于承保模型("some really stunning results",细节保密)。

4.5 "Let Them Eat Cake" 反 paternalism

Levchin 对"建议人们 'just don't borrow and pay it off'"的反应:

"Telling people that they should just not borrow and pay it off at the end of the month is an incredibly, let them eat cake equivalent for the 21st century payments."
Max Levchin, Odd Lots (2025), 00:42:25

4.6 Moral Capitalist Enterprise

"Affirm is "a moral capitalist enterprise" that wants to be very profitable, but without leaving its people embarrassed to admit at cocktail parties what they do."
Max Levchin

"Especially in the sort of raw economic terms, what you're doing is you're saying, I could squeeze you for an extra dollar. I'm even contractually allowed to do so. You signed the fine print, so don't complain. Or you can say, you know what? I am going to make it so explicitly not my business to screw you over that you're going to notice."
This Week in Startups · E794 (2018-02-10) [00:58:34]

"When you make it your business, even though you don't need to, to be beneficial to the recipient of the service. Goodwill. It's goodwill generation, goodwill creation where it isn't strictly required. You could choose to be neutral, amoral."
Goodwill。

  1. 品牌/消费者之爱 — "I challenge any lender, any bank, any financial services provider, to have that degree of consumer love."(我挑战任何放贷者、银行、金融服务商,拿出这种程度的消费者之爱。)
  2. 人才招聘 — 吸引量化人才的前提是他们"never have to explain at a cocktail party that you make money by charging late fees"——cocktail party test 在这里第二次出现,这次指向 recruiting。
  3. 承保对齐 — "Nothing makes you better at a thing than constraints."(没有什么比约束更能让你擅长一件事。)

"We are neural networks that are just not very good at computing exponential functions."
Max Levchin, Fintech Leaders (2026-05-26)

Access to credit is essential, but having permanent debt is terrible."(获得信贷是必需的,但背着永久债务是可怕的。)

"More than half the volume of BNPL in the US and Canada is late fee free. So we're not the only ones. People have followed us, including people who have made money in the past, not just like profit from late fees or deferred interest... none of these people are evil. They're just sometimes indifferent."
Fintech Takes · Diving Deep with Max Levchin (2025-12-31) [01:47:43]

At the Table or On the Menu"(2026-07 首次完整表述)

51 regimes in the U.S."(50 州 + 联邦各有一套规则),英国还有本地监管层——他为觐见 His Majesty's Treasury / 10 Downing 专门穿西装("which I don't even do for D.C.")。

"It's critical to be at the table because if you're not, you'll be on the menu."
Max Levchin, The Times Tech Podcast (2026-07-03), 00:37:44

"And I relish those moments because we get to respond to these letters saying, Yes, Senator from State X, we have never charged any late fees ever. Thank you very much for your concern."
Max Levchin, The Times Tech Podcast (2026-07-03), 00:38:08

他明确把自己的政府交道与硅谷同侪的从政潮区分开:"much less about trying to be at the seat of power"——是 regulated business 的义务;而更广泛的硅谷-政治接触,在他"semi-educated opinion"里是发现了政府本身是个市场:"20 years ago, during the dot-com bubble, I can't think of a single defense tech company. I can't think of a single governance tech company."(20 年前 dot-com 泡沫时,我想不出一家 defense tech 或 governance tech 公司。)如今 "AI is on the battlefield. AI is in the White House."

"Affirm reports every single BNPL loan we write to the credit reporting agencies. So it is very far out of the shadows at this point. But far more importantly, it accounts for less than half of a percent, somewhere between 30 bps and 40 bps of the total consumer debt in the US. If you think we are single-handedly moving the needle with that, it's a little early."
Max Levchin, Tech Disruptors (Bloomberg Intelligence, 2026-01-08), 00:01:47

同环节对"BNPL 是变相次贷"的回击:Affirm 消费者中超过 70% 为 superprime/prime/near-prime——"pretty much the same profile as the U.S. itself"(与美国整体人口构成基本一致)。

出处修正:"at the table, not the menu" 并非 2026 年首次——2024-11 的 Fintech Business Podcast(Jason Mikula)里已是 on-record 表述,并把 2015 年加入 CFPB advisory board 解释为这一哲学的实践。

"Anytime it gets super specific as to the implementation of the regulation, it always ends up falling short in my opinion. On the flip side, things like you can't discriminate against people based on who they are... It made sense when they wrote down the very first words of fair lending. And it's still true today."
Fintech Takes · Diving Deep with Max Levchin (2025-12-31) [00:41:11]
"I don't care if you're doing this with an abacus or in your head or with a scorecard or a FICO score. If you end up discriminating based on race, that is not okay at full stop."

他把这套哲学的根追到苏联经历(参照 11.8):socialism "inherently corrupt",但自由市场的自我修正 "sometimes take too long"(拒卖给同性恋的披萨店要等多久才被隔壁挂彩虹旗的店挤垮?)——所以监管的首要目的是 "speed up towards normal, sane, not stupid way of the world, perhaps pushing the market along versus waiting for the market to get there."(把世界加速推向正常、清醒、不愚蠢的状态——推着市场走,而不是等市场自己到达。)

"It is high time that Buy Now, Pay Later is reported to the credit bureaus... You know that your aggregate borrowing goes on a quasi-public record, you will behave more responsibly than if you don't."

事实层:Affirm 自述是第一家上报的 BNPL(目前两家征信局、将覆盖三家),并与 FICO 多年合作共同设计了 BNPL 版评分——征信局最初的回应是 "we're happy to do it, but FICO is probably not going to utilize it"。

"I think it fundamentally comes down to individual integrity of the people making a decision. I don't know if there's a hard and fast black and white rule. If it breaks one statute, that's okay, but two is not and three is definitely off limits. Who knows? I'm sure at some point, PayPal operated vaguely in violation of a money transmitter license reg in some state... Could we, should we have gotten all the licenses in order before we did what we did? Yes, it wouldn't have been difficult, but somehow we had to cure it as opposed to preemptively do it. Ultimately, though, we were completely black and white about what was okay and what was not okay. We weren't going to allow money laundering..."
This Week in Startups · E794 (2018-02-10) [01:03:44]
"If you were squinting and saying, hey, you know what? Just don't look over there. It's okay. You're walking on thin ice. And if you're basically saying, look, I know I'm breaking the law here, but we're going to make a lot of money. That's just bad. Your parents should have brought you up good enough to know that money or not, it's going to end badly if you're cheating."

  1. 长久期资本市场合约作为平滑器 — "most of capital markets contract we have are fairly long dated... they sort of serve as a smoothing agent."(我们的资本市场合约大多相当长期…… 美联储暴力加息"was not that impactful for us in the moment"——为从容微调模型争取了时间
  2. 可重定价 — "we of course can and do reprice our costs to merchants and to consumers. That's another part of the every transaction underwritten separately."(我们当然可以、也确实向商户和消费者重定价——这是每笔交易单独承保的另一重收益。) We don't want to kill conversion. We don't want to overcharge anyone."
  3. 让贷款买方"觉得占了便宜"的关系策略 — 不做 sharp-elbowed 的逐笔榨干,而是让对方"feels like they're getting a great deal, maybe a slightly better deal than they could get elsewhere"——所以当美联储急刹车时"they are not going to kick you out of the contract"
"Well, in moments like this, it's flight to quality time and you guys are quality. Your underwriting is exceptional. Everybody knows it... They have never left anyone holding the bag and they leave the last penny on the table for their partners."
Tech Disruptors (Bloomberg Intelligence, 2026-01-08), 00:36:04

回答的开头他先致敬了自己的资本市场团队,用的是典型的 invisible-legacy 语式(参照洞察 2.4):"There are a bunch of people whose jobs are basically valued the least when they do the best job possible. Security professionals, capital markets people, fraud fighters."(有一类工作做得越好越没人注意:安全专家、资本市场团队、反欺诈斗士。)

"You have to design your products and your processes from the perspective of something bad will probably happen. Not a matter of if, it's a matter of when, and you must have a plan."
Fintech Business Podcast · Interview: Affirm CEO Max Levchin (2024-11-14) [00:01:33]

"Your bank partner or your, you know, any regulated partner is as strong and as good a shape as their weakest program."

他称之为 "containment problem":Affirm 的声誉与合作银行最弱的项目绑在一起,所以不只接受银行的尽调,还反过来追问银行挑选其他合作方的哲学,回避重数量轻质量的机构;为此多投入自己的合规项目——"it's an incremental burden on us, but it really helps"(这对我们是额外负担,但真的有用)、"When I sleep at night, I sleep well"(晚上我睡得安稳),也保证监管检查时的 good standing。

区别在于这里的对象是外部依赖——它把 "never screw the customer"(4.1)延伸成了"不让合作方的失败 screw the customer"。

"One of the coolest things about Affirm to this day is it has negative customer acquisition cost. I mean, it is paid to acquire a customer... And most important, the brand wants you owning the customer... But Affirm, the merchants actually want you to own the customer."
Alex Rampell(Affirm 联合创始人、a16z GP),The a16z Show (2026-09-03) [00:44:52] / [00:46:27]

"A company that tells you 12 times for a year-long loan or 39 times if it's a three and a half year loan, hey, you're late or you gotta make a payment... is just another type of burden that the brand is kind of like, hey, you know what? Affirm, you guys can handle this... And so the relationship with the customer is a key component of the foundation of Affirm and our ability to develop new products is really built on that."
Max Levchin, The a16z Show (2026-09-03) [00:46:52]

长久期贷款——"probably the most challenging part of payments",无法用 FICO 或 Facebook 好友走捷径——被他反过来定义为机会:

"It's hard to do and so it's just hard to compete with us on that front. But the other side is it gives you 39 shots on goal or 12 shots on goal to tell this consumer as you send them billing notices and as you have conversations with them, as they pay you, to upsell them on a new service."

"Affirm, more and more today, is means for merchants to not just satisfy demand... And so we have shifted to just satisfying demand, to helping merchants create or guarantee demand. And the convergence of payments and advertising is upon us, although fifteen years later, as Alex predicted."

"If we're being for honestly, it's like a 30-year plan."
Max Levchin (Fortune, 2022)

5.2 Voting Machine vs Weighing Machine

"In the short term, the market is a voting machine. In the long term, it's a weighing machine."
Max Levchin, 20VC (2025), 00:47:57

5.3 Wrapped Around the Axle

"Don't get wrapped around the axle of the report."

"I only care about those riding along for the long-term mission."

他公开宣布不在乎 short-term institutional investor——主动 selection of shareholder base 是 long-term focus 的 institutional 实现。

Hammurabi

把 Affirm 的 founding ethics 放在 millennia-old tradition——抗 'BNPL 是 fad' 的指控。

6.1 Mid-December

Big Lebowski Easter Egg

"Levchin keeps the corrected Lebowski script open on his desktop while drafting them so he can search for quotes he hasn't used yet."

  • "A quarter that really tied the room together"(被某分析师抓到)

6.3 Writing > Oral

"Live rants are good as motivation sometimes. They're good at aligning the team around a story and a strategy that the story represents."
Max Levchin, 20VC (2025), 00:33:15

Writing 是 OS(postmortem depot, one-pager),口头是 alignment ritual。

6.4 One-Pager Simplicity

"Technical writing and business writing's most important attribute is simplicity."

Semafor CEO Signal 访谈里他第一次讲清写下来的动机——一个具体的恐惧场景:Affirm 上市后,某个 activist investor 进场逼公司开收滞纳金,"and that would be the greatest embarrassment of my life"(那会是我此生最大的耻辱)。

"...infuse it so deep into the fabric that if I get lost in the mountains one day, no one would forget."
Max Levchin, Semafor CEO Signal (2026-07-30)

⚠️PR 同一访谈里的文化愿景表述("[the] smartest people I know, zero jerks, high integrity, no deviation from mission. Mission is more important than dollars.")

"It turns out that if you are completely obsessive about the cultural DNA of the company in the early days and you just never ever compromise early, it actually becomes a self-sustaining thing. This is an experiment that you can only run once."
Fintech Takes · Diving Deep with Max Levchin (2025-12-31) [00:58:56]

证据是高层任期:总裁 Libor(大学同学,10 年,从 CTO 兼运营与风险起步)、COO Michael(7.5 年;即 6.12 里 2026 年升任 President 的 Michael Linford)、销售负责人 Pat(10.5 年)——这些人不是被"面试"进来的,而是一起孵化产品、犯错、处理内部异议走过来的;每一次"为什么我们不做 X"的追问都是 culture-setting moment,答案被嵌进 2,500 人的 shared DNA。

7. Postmortem Culture 作为 OS

7.1 PayPal Monday Blues → Affirm Postmortem Depot

  • DRI(directly responsible individual):1-2 周内完成 postmortem
  • Weekly review:senior
  • clinical analysis devoid of blame——把 emotional 与 analytical 分开

"Failures, for sure. It's boring to analyze success. Like, well, we did well. It's good. I'm tired. We're going to go to sleep is kind of the natural, like your oxytocin is in your brain."
Max Levchin, 20VC (2025)

7.3 Postmortem

"Part of the postmortem culture is all about identifying one-way doors that you thought were two-way doors and saying, we shouldn't have done that because that turned out to be not a thing we could easily come back from."
Max Levchin, 20VC (2025), 00:26:45

8. "Extreme but Humble"

8.1 Brutal Honesty + Empathy 的合成

"You want someone who can walk into a room and say, that is a pile of garbage. And I love all of you. You're amazing people. I'm proud to be part of this team. But what we've built here together, is not going to ship because it's terrible."
Max Levchin, 20VC (2025), 00:02:02

"You can be as great at throwing tantrums or as direct in your criticism as you want to be, if you maintain a good degree of humility and just remember that the second it becomes about you being better than everyone else, everyone else will start hating you. And if you're their boss, they're going to hate you quietly."
Max Levchin, 20VC (2025), 00:03:54

8.3 A 招 A、B 招 C 的 fear 机制

"A-players hire A-players, B-players hire C-players is profoundly true. There should be an asterisk explaining why this is true. And the reason for it is fear."
"A players hire A players, B players hire C players——profoundly true。
Max Levchin, 20VC (2025), 00:11:16

"A players hire A players. B players hire C players. So the first B player you hire takes the entire company down."
"A players hire A players. B players hire C players.
Max Levchin (Senra/Founders Podcast paraphrase Jobs)

Hard Red Line

"The hard red line for me is always, once I can't trust you, I can't ever trust you."
Max Levchin, 20VC (2025), 00:05:07

PayPal 早期招聘有一条 explicit rule:all prospects must meet every single member of the team——hiring veto 分布在全员,避免单一 hiring manager 偏差。

Recruiting Weapon

"Engineers are very cynical...you cannot compete with the giants on money. Google has an oil derrick spitting out $30 billion a year. To win, you need to tell a story about cogs. At Google, you're a cog. With me, you're an instrumental piece of this great thing."
Max Levchin

"I wanted the smartest people that would have otherwise gone to Wall Street and traded in quant funds to join us and build the system that they could be proud about. It's very hard to be proud about a thing that makes half its money on late fees, and that's why we don't do it."
Max Levchin, Odd Lots (2025), 00:51:15

9. PayPal Mafia 友谊网络:Thiel/Musk/Sacks 关系演化

"When we started PayPal, I remember one of the early conversations I had with Max [Levchin] was that I wanted to build a company where everybody would be really great friends and, no matter what happened with the company, the friendships would survive. I prefer the word friendship to networks."
Peter Thiel

Levchin

"We debate and disagree, but we were all boiled in one crucible together for a long time with very little rest or sleep."
Max Levchin

"boiled in one crucible together"——这是他对 PayPal Mafia 关系的 metaphor。

1998-2002PayPal 共创、共同 boil in crucible
Thiel——known quantity in terms of collaboration under stress"

2018TWiST:"genetic inability to imagine failure on his part"——
2025"Most conversations with Musk involve science fiction rather than politics. Musk introduced him to Iain Banks' Culture novels about post-scarcity societies."
"You can easily construct a narrative of 'everything is going to be amazing once they're done,' or 'everything is going to be terrifying.' I'm confident the truth is somewhere in between."
Max Levchin on Musk's DOGE role (2025)

Sacks / Hoffman

  • David Sacks:类似 Thiel,"debate and disagreement balanced by shared history"。

10.1 Net IQ +50 Points

"The average IQ with AI in your ear at all times is about to go up to 150, which is north of the genius definition."
Max Levchin, Sourcery (2026), 01:19:31

10.2 Fine Print

"Companies that rely on burying their business model in fine print are in for a very rude awakening."
Max Levchin, Sourcery (2026)

这条命题有一个 2018 年的前身(TWiST E794,[00:58:55]–[00:59:59];同一命题,不再单列引语),只是当时的"执行者"不是 AI agent 而是 Twitter:他说自 "the age of Twitter" 起,不坑客户已 "gone from being optional to being required"——被 point-of-sale 联名卡坑了的用户骂的是卡面上的零售商("it's their name on the card"),而且是在 Twitter 上公开喊。

10.3 Agentic Commerce

  • Routine replenishment(bananas) → AI 接管
  • Entertainment shopping(gift) →

其一(Bloomberg Intelligence):金融代理的终局是双代理结构——一个 personal financial agent 处理日常数学优化(cash flow、streamed salary、"here's the best way to afford it"),另一个是 "financial elder",基于你的过往给建议、但把最终选择留给人:

"I think at some point financial decisions will actually become a matter of taste, which will be great. And then I think you'll have another agent that will be your financial elder... I'm going to advise you on what has worked for your priors, but at the limit, it's your call, and that's the human choice."
Max Levchin, Tech Disruptors (Bloomberg Intelligence, 2026-01-08), 00:41:06

I think all the slop of the financial services industry is just going to get swept under the rug where it belongs forever."(金融服务业的所有 slop 都将被永远扫进它该待的地毯底下。)

其二(Semafor CEO Signal):Affirm 内部为自己找到的定位类比是 "smarter older sister"——那个会说"you've got to use deodorant"或"this is more than you can afford"的、烦人但支持你的姐姐,给"不舒服但需要"的建议(⚠️PR 品牌自我定位叙事)。

"Your agent has a PhD in consumer finance and a PhD in everything else... They will notice exactly what's going on... Agents will not make mistakes on your behalf."
Max Levchin, Semafor CEO Signal (2026-07-30)

"I'm probably less optimistic about agentic shopping and I'm very optimistic about agentic payments. I think the notion of robots will buy our Friday Night Outfits is misguided. We want to know what we look like long before the robot delivers it to your door. But I think the friction, this notion of the best user interface ever created is the credit card. This may actually be finally up for renegotiation because agents are in fact smarter than pieces of plastic and even pieces of plastic with rewritable chips."
The a16z Show · The $100B Niches Hiding Inside Payments (2026-09-03) [00:53:12]

他认为当下关于 agentic commerce 的多数讨论 "probably looking 20 degrees off"——纠结于"怎么说服你信任机器人买对东西"(他自己买自行车零件会花过多时间比较两个几乎一样的零件,"have to participate in the purchase"),而真正要变的是 "okay, that one" 之后掏钱包的那一段。

"Grocery shopping is 100% agentic for anyone who uses Instacart. You tell your Instacart shopper, go bring me milk. You don't think twice when they say, oh yeah, you wanted whole milk from Organic Valley, but I found some other brand and here it is... And so we are already conditioned to allow some of these purchases to be fully outsourced, payments and shopping and everything else."

10.4 Code of Hammurabi

Max Levchin

10.5 CEO with CS Background 的 AI Era 优势

"If you know how to build software well, you don't need to code a prototype and hand it off to someone else. You can build something amazing and just ship it."
"如果你会 build 软件,你不需要 code a prototype 然后 hand off。
Max Levchin, Sourcery (2026), 00:40:01

他自己周末用 Claude Code build iOS app——CEO 的 hands-on 哲学。

"如果你没有 solid foundation in computer science, you won't be able to identify when the code is garbage。"

LLM 写代码"doesn't always deliver beautifully crafted, elegant, scientifically correct code"——所以 CS 仍是 craft + science + art。AI 是 tool 不是 replacement。

10.7 Citrini Bear Case 回应:"The app was never the hard part"

  • 软件复制论错失真正的壁垒:以被 Citrini 同样判死刑的 DoorDash 为例——"It'll take years...to get into enough restaurants to matter."(要进入足够多的餐厅、多到有意义,需要数年。)
  • 对 Affirm 同理:
"The app was never the hard part."
Max Levchin, Fintech Leaders (2026-05-26)

  • Affirm 自身的 AI 进展(同一访谈):已部署 attention-mechanism 模型做欺诈检测与信贷决策;"outsourcing feature finding to LLM models"(把特征发现外包给 LLM 模型)以获取增量信息价值——自称在此做法上 "either first or close to first"。

Now I Can Just Blame AI"(2026-07)

The Times Tech Podcast(2026-07-03)被问"是否在用 AI 改变公司运作"时,Levchin 先肯定必须全力拥抱,随即给出他对行业 AI 裁员叙事的判断——"cut a bunch of heads, save some money, spend it on tokens" 的公司多数属于两类:要么根本没搞懂工具能做什么,要么——

"Or they're actually not comfortable admitting that they're out of ideas. And so they just need to cut staff because there's nothing left to build. ... But what they're really saying is not, I can do more with fewer people. They're saying, I just don't know what to do. And I used to have to come up with some sort of an excuse. And now I can just blame AI."
Max Levchin, The Times Tech Podcast (2026-07-03), 00:31:47

And maybe it helps your forward multiple where you're like, oh, you know, AI, yes, check."(也许还能拉高你的 forward multiple——AI,对,打钩。)

"The best predictor of sane navigation of AI ups and downs is, is the company being run by an engineer or a group of engineers?"
Max Levchin, The Times Tech Podcast (2026-07-03), 00:43:12

Affirm 自身从创立起就在用 ML,所以对 token 成本曲线有先验判断——"No, we're not okay spending $400 million on it. And so we didn't have to go through the token maxing."(不,我们不会在这上面花 4 亿美元,所以我们不必经历 token maxing。)

"The fact that models are built in China, so in parentheses, isn't inherently great or bad. These are literally trillions of numbers... You can audit the code. You can't really audit the weights, but you can understand how to build a system that guards against unauthorized use, that accesses data that it shouldn't access."
Max Levchin, The Times Tech Podcast (2026-07-03), 00:44:26

正极是 Strugatsky 兄弟——他在学会编程之前就着迷的苏联科幻作家,"book after book after book, just infused with enthusiasm about the future… [where] engineers and scientists just made the world a better place",只给人类剩下道德困境:

"And that is the future I want. I want to live in a world where we're struggling to decide what truth and good and evil and all those things… really mean? And everything else will take care of itself because we're engineers."
Max Levchin, Semafor CEO Signal (2026-07-30)

Levchin 称之为"the future I'm working very hard to prevent"(我在非常努力阻止的未来),而解法是知识:"The most important solution to the Machine Stops problem is knowledge."。在他的叙述里,传统金融就是一台用户不理解的机器,且其复杂性"sometimes by design"——费用故意藏在小字里;Affirm 的角色是"being the source of clarity on how things work"。 We won't touch things where we feel the market is efficient because we are first and foremost a mathematically driven company."——只进入消费者被占便宜的市场。

"The most interesting problem that I think needs to be solved for this new class of models to come into its own is replayability, which is sort of a code word for getting a different result while running a model with the same exact inputs. Why FICO is so valuable, it's stable. It's actually too stable, in my opinion, for a variety of applications, but it has to work a few years at a time without costing lenders too much money."
Fintech Takes · Diving Deep with Max Levchin (2025-12-31) [00:36:48]

But they're 100% replayable... The same exact real-time data runs through that model will give you exactly the same decisions, same scores, same everything. And so I think that's the bar you have to meet with these transformer[s]."(但它们是 100% 可复现的…… 他的结构判断:"this explainability thing, it actually almost like a downstream problem from replayability, and replayability is a navigable part of these models."(可解释性几乎是可复现性的下游问题,而可复现性是这些模型里可以导航的部分。)

11.1 Introvert + High Energy

PayPal:"All I wanted to do was code with my hacker friends—you could call it a CTO-among-equals sort of deal"
I begrudgingly had to put away the code"——不情愿放下代码

11.2 Seven Samurai 113

"It is fundamentally about leadership: A small band of courageous leaders risks everything to organize a ragtag group in a fight for its life."
Max Levchin on Seven Samurai

11.3 Espresso Craft

"He meticulously crafts espressos—approximately five or six shots daily, 'timed & weighed to the gram."

  • 3.14 carat
  • Advent of Code

  • The Big Lebowski
  • Seven Samurai 113 次
  • Tom Stoppard Rosencrantz and Guildenstern Are Dead
Monday Begins on Saturday("Sometimes Monday starts on Saturday" 的灵感来源)
  • Strugatsky 兄弟自认最 formative 的作家(2026-07 自述;Monday Begins on Saturday 即出自二人)——"engineers and scientists just made the world a better place" 的乌托邦(详见 10.10)
  • E.M. Forster The Machine Stops(1909)——公开推荐的反面警示,"the future I'm working very hard to prevent"(详见 10.10)

  • 周末用 Claude Code 自己做了一个 iOS app(因为他不喜欢家里的 audio remote)

Parenting

  • 反 predatory capitalism(反 late fees)
  • 反 socialism(亲眼见过苏联崩溃)
  • 支持 immigration(FWD.us)
  • 中间派——拒绝 Thiel/Musk/Sacks 的极端化路径

"The best recipe we've discovered as humanity is capitalism, a force for constant creative destruction where you build the next thing better than the other guy."
Max Levchin, The Tim Ferriss Show #869 (2026), 00:57:45

"I try to enter every conversation asking myself, what will I learn from this person in this moment? So I like to believe I learn a lot from everyone I encounter."
Max Levchin, Sourcery (2026), 01:16:03

11.10 The Most Important Lesson

"The most important lesson is always the team. It is the alpha and omega of success or failure of a company."
Max Levchin, Sourcery (2026), 00:32:18

"As you age, you replace raw compute with pattern recognition and occlude paths that you don't need to travel down because you know there's nothing there."
Max Levchin, The Tim Ferriss Show #869 (2026), 00:40:29

11.12 与 Nellie:家族办公室与 "stay up and fight"

他的 spouse-as-colleague 原则(Ferriss 2026,Podwise QA digest 转述):(1) "First, you have to marry right";(2) 技能互补(他技术、她金融背景强)所以互不微观管理;(3) 必须能承受直接性而不伤感情——"Don't go to bed angry; stay up and fight"(别带着气上床,熬夜把架吵完)——家庭与职业重叠时冲突必须立即处理,否则复利成怨气。

"The secret for my marriage is I'm still trying to impress this girl. I can't let her find out that she married down."
Max Levchin, The Tim Ferriss Show #869 (2026), 00:31:56

  • Hamilton Helmer《Seven Powers》——"建立持久竞争力的极佳蒸馏"(与他的 network-business filter 同构,见洞察 3.4)
  • Edwin Friedman《A Failure of Nerve》——教人做 "differentiated leader":能做不受欢迎的决定而不失去人性、也不被轻易压倒
  • Robert Cialdini《Influence》——"可能是过去 50 年最重要的社会科学书"

"My personal favorite metric of impact has been the count of lives my products have changed for the better."
Max Levchin, The Founder Hour (2024), 00:55:31

"I think the role of luck is vastly underappreciated. I think the action you take when an opportunity appears is yours and it's the choice and willingness to take the risk and decision to just go for it."
Max Levchin, How I Built This (2022), 01:04:16

11.16 "Embody the Mind of a Normal":

Fintech Takes 里被问"怎么确保你解决的问题不只是你和你朋友的问题",他的回答是一个设计练习——把自己放进一个 middle-America 普通人的脑子里("not in fact a well-educated, computer science aware, design conscious" 的人):

"The canonical person I loved to imagine when we were designing Affirm was a mother with a baby in her arm pushing a cart in a multi-lane checkout environment trying to pay for something. You have one hand, you got a line behind you, you got a screaming baby and a cashier who's overworked and underpaid."
Fintech Takes · Diving Deep with Max Levchin (2025-12-31) [00:12:58]

配套的两个习惯:亲自在 Twitter 做客服——"I want to have that first touch moment when someone is upset or confused or unhappy"(我想要那个有人沮丧、困惑或不满时的第一触点)——"You can read your own copy a thousand times",但直到有人告诉你他不懂某个词,你才知道;以及旅行时去杂货店 people-watch,看人们怎么挑、怎么付款(他能说出上海一家酒店旁地下的日式超市)。

Whenever There Is Doubt, There Is No Doubt"

12.1 Ronin

(Ferriss):

"Whenever there is any doubt, there is no doubt."
Ronin (1998),Levchin

"It's a bad idea to start a company alone. It's really, really lonely if you're a sole founder or CEO... And if you're doing this with someone you don't know well, think of it as choosing a life mate."
Notable Perspectives (GGV Capital) · How HVF Has Guided His Founder Journey (2019-06-27) [00:53:54]

理由:你不会在为时已晚之前意识到它有多孤独("a very dark place to crawl out of",一个很难爬出来的黑暗之地);而发现自己 "really dislike this person"——最糟的是因为 "their ethics are not exactly same as mine"(对方的伦理与我不完全一致)——这类问题,必须在绑定之前就知道——正是上文"对 co-founder 不确定时直觉向好的几率极低"的前置条件。

Thiel

(Fintech Leaders 2026):

"Often wrong, never in doubt."
Fintech Leaders (2026-05-26)

这一特质有个 2018 年的命名(同一判断,不再单列引语):TWiST E794 里他谈到硅谷 "predicated on this notion that people generally don't lie or cheat",说 "Delusion is a much more common cause for failure"(妄念比欺骗更常导致失败),并以 Musk 的 "a genetic inability to imagine failure on his part" 为例([01:07:19]–[01:07:35])。

13.1 Introvert + CEO

"never screw the customer" 但也要"see if we can make some money"——既要 ethics 又要 profitability。

Thiel 是 American right 智识赞助人,Levchin 是 centrist。 整合是:对 collaboration 的 frame 是 trust under stress 而非 ideological alignment——这是 PayPal Mafia 的内部 ethic。
